Xplor Technologies
More than 70% more engineering output across a 16-brand software portfolio in under three months
A 25-engineer AI pilot had worked, but 40+ products on uneven platforms needed a way to reach 2x productivity together.
Assessed every team's AI readiness, trained engineers in their own repos and backlogs in cohorts, and built a network of 80+ internal champions to carry it forward.
>70% growth in monthly merged PRs across the program in under 3 months
The situation
Xplor is a global software and payments group backed by Advent International, Battery Ventures and Silver Lake, with about 3,000 employees. Its R&D organization runs 40+ products with about 700 engineers, and a 25-engineer AI pilot had worked. Xplor wanted the whole portfolio at 2x productivity: double the merged pull requests and halve P75 cycle time.
40+ products, from legacy platforms to modern stacks
AI readiness that varied a lot from one team to the next
Gains that had to last after the engagement ended
The delivery
We assessed each team's codebase and workflow, turned the gaps into a plan for that team, and trained engineers in their own repos and backlogs, cohort by cohort. The Kosa Group ran the operating model and change management, and Xplor's AI Center of Excellence tracked every brand against the 2x target on a shared dashboard.
Assessed AI readiness across product boards and repos, and agreed the metrics.
Turned readiness gaps into a plan per product and grouped brands into cohorts.
Trained teams in their own repos and backlogs across 16 brands in 5 cohorts.
Handed training and tracking to Xplor's AI CoE and its champions.
Readiness diagnostics, AI engineering and hands-on training in each team's codebase.
Transformation strategy, operating model, change management and value tracking.
Ran the rollout across brands, with business-unit leaders and champions owning adoption.
